Why Adding AI to a Broken Price Book Just Breaks It Faster

AI is moving fast.

By January 2026, 77% of U.S. small and midsize businesses reported using AI regularly, up from 48% in July 2024, according to Intuit QuickBooks' 2026 AI Impact Report.

So this is not something contractors need to prepare for someday.

It is already here.

At The New Flat Rate, we are excited about what AI can do for contractors. We believe it can save time, surface patterns, improve reporting, and give business owners better information to work with.

But we are also starting to see something interesting.

Contractors who are not using The New Flat Rate are coming to us after first trying to build their own price book with AI.

They gave AI the information they had. They asked it to create the system.

And the result did not work the way they expected.

That does not mean AI failed.

It raises a much bigger question:

What happens when you ask AI to build something before you know what good looks like?

AI Can Give You a Very Convincing Wrong Answer

One of AI's strengths is also one of its risks.

It can produce a lot of work very quickly.

Ask it to build an HVAC price book and it can generate tasks, categories, descriptions, pricing formulas, and spreadsheets in minutes.

The finished product may look impressive.

But looking complete and being correct are two different things.

If you’ve already successfully solidified your real billable hour, overhead, part costs, how to price for profit, service-call process, and pricing philosophy, you have something to compare the AI output against.

You can look at what it produced and say:

That's right.

That's wrong.

That number doesn't make sense.

That task doesn't belong there.

That's not how we want our technicians handling the call.

But what happens when you don't know?

Now AI has given you a polished answer without giving you any way to judge the quality of that answer.

The most dangerous AI answer may not be the one that looks obviously wrong.

It may be the one that looks right when you don't know enough to question it.

AI Makes Speed Easier. It Does Not Give You Direction.

This is why the lesson is not "don't use AI."

Use it.

Learn it.

Get good at it.

AI may become one of the best tools a contractor has ever had.

But speed only helps when you are heading in the right direction.

Imagine putting the wrong destination into your GPS.

The GPS can calculate the route perfectly. It can avoid traffic. It can reroute around an accident. It can get you there efficiently.

You are still going to the wrong place.

AI works the same way.

Give it the right foundation and it can help you move faster.

Give it bad assumptions and a broken process, and it can help you repeat those problems faster.

A Price Book Is Only One Part of the Service Call

This is where we think a lot of DIY AI price books can miss the bigger picture.

A price book is not simply a database of parts and prices.

It operates inside a service process.

A person can spend days looking through reports and still miss patterns.

AI can help surface those patterns quickly.

The goal is not to ask AI to run the company for you.

The goal is to give you better information to run your company.

AI Still Needs Someone Who Knows What Good Looks Like

AI is very good at producing.

You still need to know what you are trying to produce.

That distinction is only going to matter more as the technology improves.

That's why your knowledge still matters.

Your experience still matters.

Your process still matters.

And your ability to look at an AI-generated answer and say, "No. That's not right for this company," may become one of the most valuable skills you have.

Don't Give AI Less. Give It Better.

Quite the opposite.

The 2026 QuickBooks AI Impact Report found that 78% of U.S. businesses using AI said it improved productivity, and 43% said it increased revenue.

The opportunity is real.

But AI becomes much more useful when you give it a business system worth working with.

If your pricing is inconsistent, your service-call lifecycle is unclear, and nobody agrees on what good looks like, fix the foundation first.

Then use AI to make the good system faster, smarter, and easier to understand.

Because:

Broken pricing system + AI = faster mistakes.

Strong pricing system + AI = better information, faster learning, and better decisions.

AI is going to change price books.

The contractors who benefit most will be the ones who give it something good to work with.
